Build an AI Agent Governance Framework
Engineering leaders are asked what AI agents changed, and most can point to a few demos and a bigger bill. The gap is not the model: nobody owns what agents may do, who approves and how the result is measured. Live, Param shows a real engineering business run through agents: which work goes to them, where a human signs off, and what each agent costs a month.
Why this matters
Engineering leaders are being asked what AI agents changed, and most can point to a few demos and a larger bill. The gap is rarely the model. Nobody owns what agents may do, who approves their work, or how the result is measured. This lab builds the governance framework a real engineering business runs its agents under, so you leave with a one-page version for your own team.
What happens in the hour
- The problem4 min
Why most AI programmes can show demos and a bill, and little else.
- Built live40 min
Work sorted by risk and repetition, approval rules managers can explain, and one page a month of cost, time saved and quality per agent.
- Questions16 min
Where to start in your own organization, and what to report after the first month.
What you will be able to do
- Choose the work
- Sort your team's work by risk and repetition, and start where both favour agents.
- Set who approves
- Approval rules your managers can explain, with a record of every decision.
- Measure the change
- Cost per agent, time saved and quality, on one page each month.
The ideas behind it
Choosing the work
Which tasks go to agents first: frequent, well defined and cheap to check.
Who signs off
Where a human in the loop approves, and how that changes as an agent earns trust.
Measuring the change
Time saved, quality and cost per task, before and after, rather than counting prompts.
Ownership
One named owner per agent, the way every service has an owner.
A budget per agent
A monthly spend each agent may not pass, reviewed with the same rhythm as headcount and cloud cost.
The first month
One workflow, one owner, one number to move. Expanding only once that number has moved is what separates a programme from a pilot that never ends.
Where it fits
The parts of a production agent system, in the order the buildcamp builds them. The lit tiles are the ones this live lab builds; the Agentic AI Buildcamp for Engineers & PMs builds all of them.
- Roles and modelsOne job per agent, a model chosen for that job, and a token budget.
- OrchestrationA queue agents pick work from, with hand-offs a person can follow.
- Context and memoryRetrieval with sources, memory across sessions, prompts laid out for the cache.
- Tool callingTyped tools that act in GitHub, Linear and Google.
- MCP serversEvery tool behind an MCP gateway, scoped to the role that needs it.
- Durable executionRuns that resume after a crash and never repeat a write.
- Human in the loopA person approves anything that cannot be undone.
- Identity and permissionsEach agent signs in as itself and acts on behalf of a user.
- LLM gatewayRouting, caching and a budget on every model call.
- Traces, evals and costEvery run traced, scored and charged to the agent that made it.
- Multi-tenancyEach team or customer kept apart, in data and in the bill.
- Policy as codeRules checked on every action, not written in a document.
- Signed skillsNew roles built from reviewed, signed skills.
Before you come
- For
- VPs, CTOs and directors deciding how AI agents are adopted and governed, and leaders asked to show what AI changed.
- You need
- None.
- Track
- Agentic AI for the engineering leaders who sign off on it.
Questions
Is this technical?
No code is needed. It is written for engineering leaders, with enough detail to brief the engineers who will build it.
Is this about replacing engineers?
No. It is about which work agents take so the team spends its time on the work that needs people.
Will it cover risk and compliance?
It covers approvals, permissions and audit at the level a leader decides them. The engineer labs go deeper on the build.
What should I do after it?
Pick one workflow, name an owner and measure it for a month. The leaders workshop goes further.
Should my engineers come too?
They are welcome, and it helps to hear the same plan. The engineer Live Labs then cover how each part is built.
Is the Live Lab really free?
Yes. Live Labs are free on Maven. You sign up with your email and get the join link and the recording.
What if I cannot make it live?
Sign up anyway. Everyone who signs up gets the recording, so you can watch the build later and reply with questions.
Do I need to code along?
No. Most people watch the build and ask questions. Every step is shown, so you can repeat it on your own afterwards.
